When to Hire an AEO Consultant for SaaS
· Cole Stark · 5 min read
When to hire an AEO consultant has a short answer: when your pages already rank but AI answers cite competitors instead of you, and nobody on your team has the time to work out why. If you don't rank in Google yet, fix that first, because answer engines mostly cite pages that already rank. And if you only need to watch where you're mentioned, a self-serve tool may be enough.
I do this work myself, so weigh what follows with that in mind. I'll be specific about when you don't need someone like me.
What an AEO consultant does
An AEO consultant helps your content get chosen as the answer in search features and AI assistants: Google's featured snippets and AI Overviews, ChatGPT, Perplexity, Claude and Gemini. If the term is new, my guide to AEO marketing covers the basics.
A good engagement covers five things:
- An audit of which questions your buyers ask and where you're missing from the answers.
- Technical fixes: AI crawlers allowed, pages that render without JavaScript, and structured data that matches the content.
- Rewrites of key pages so they answer the question in the first sentences.
- A plan for third-party mentions, like reviews, comparisons and coverage, since answer engines lean on them for comparison questions.
- Measurement that's honest about its limits.
Signs it's time to hire an AEO consultant
These are the situations where outside help usually pays for itself:
- You rank on page one for your category terms, but AI answers recommend competitors.
- Buyers tell sales they found you in ChatGPT or Perplexity, and you can't see it in your analytics.
- AI answers describe your product wrongly, with old pricing, missing features or the wrong category.
- Your marketing team is stretched across channels, and nobody owns search.
- You're redesigning or migrating the site, and you want the new version built for search and answer engines from the start.
When you don't need one yet
Sometimes the right answer is to wait or do something cheaper:
- You don't rank in Google yet. Answer engines mostly cite pages that already rank, so start with SEO.
- You're still finding product-market fit, and your positioning will change in a quarter.
- You only want to monitor mentions. A self-serve tool can do that.
- You want guaranteed AI rankings. Nobody can honestly sell them. OpenAI's publisher FAQ says any public site can appear in ChatGPT search and describes no paid placement.
Self-serve AEO tools vs full-service agency vs consultant
The choice between self-serve AEO tools and a full-service agency isn't the only one. A consultant sits between them:
| Self-serve AEO tools | Consultant | Full-service agency | |
|---|---|---|---|
| What you get | Prompt tracking and mention reports | Strategy, audit, fixes and measurement, with your team executing or the consultant doing it | A team that executes content, technical and outreach work |
| Who does the work | Your team | Shared | The agency |
| Best for | Teams with SEO skills who need visibility data | Startups that need senior judgment and a plan | Companies with budget for ongoing execution at volume |
| Watch out for | Synthetic prompts presented as precise data | Too few hours for the scope | Junior teams and reports that never mention signups |
Every AI-visibility tool runs on synthetic prompts. Nobody publishes query volume for ChatGPT, and answers vary by user and by day. The data is useful for trends and gaps, not as a ranking.
What to ask before you hire
Whether you're looking for an AEO consultant for hire or an agency, these questions sort the good from the rest:
- How do you measure results, and what can't you measure?
- Do you promise rankings or citations? The right answer is no.
- How does your AEO work fit with our SEO, and who owns each?
- What will you change on our site in the first month?
- Do you handle third-party mentions, or will you tell us who does?
- Which tools do you use, and how do you explain their limits to clients?
Google's advice on hiring an SEO applies here too: if someone guarantees a top ranking, find someone else.
What an AEO consultant costs
Senior fractional marketing help, including AEO and SEO consultants, typically runs about $100 to $170 an hour. Most engagements start with a fixed audit, then move to a monthly scope for fixes and measurement. Tools are a separate subscription, and agencies usually charge a monthly retainer.
Price the work against what it replaces: a hire you can't make yet, or an agency retainer for work your team could do with a clear plan.
When to hire an AEO consultant, in short
When to hire an AEO consultant comes down to two things: you already rank, and you're losing answers you should win, or you're about to rebuild the site and want it done right. Before that, invest in SEO. After that, a good consultant should leave you with a plan your team can run.

AEO Consultant FAQs
What does an AEO consultant do?
An AEO consultant audits where your brand is missing from AI answers and search features, fixes the technical issues that keep answer engines from reading your pages, and rewrites key pages to answer questions directly. A good one also plans third-party mentions and sets up measurement that's honest about what it can and can't show.
How much does an AEO consultant cost?
An AEO consultant typically costs about $100 to $170 an hour for senior help, the same range as other senior fractional marketing work. Many engagements start with a fixed-price audit, then move to a monthly scope. AEO tools are billed separately as subscriptions, and agencies usually charge monthly retainers.
Are self-serve AEO tools worth it?
Self-serve AEO tools are worth it when your team has SEO skills and needs data on where you're mentioned or missing. They track synthetic prompts, so treat the numbers as trends, not rankings. They won't tell you what to fix or do the work, which is where a consultant or agency comes in.
Can an AEO consultant guarantee AI citations?
No AEO consultant can guarantee AI citations. ChatGPT, Perplexity and Google's AI features choose sources themselves, and OpenAI describes no paid placement in ChatGPT search. A good consultant improves your odds with better pages, crawler access and third-party mentions, then measures the change.
Should you hire an AEO agency or an SEO agency?
You should usually hire one partner for both, because AEO depends on SEO. Answer engines mostly cite pages that already rank, so splitting the work across two agencies creates gaps and duplicate effort. Look for an SEO partner who understands AI answers, or an AEO consultant who starts with your rankings.
