Why Is My SEO Not Working? How to Diagnose It
· Cole Stark · 7 min read
Why is my SEO not working? Usually because one of five stages is failing: nobody searches for what you wrote about, Google can't index it, it doesn't rank, it ranks without getting clicked, or it gets clicked without converting. Find the stage before you fix anything, because each one has a different fix.
Faced with SEO not working, most teams skip that step and do more of the same: more posts, more keywords, more tools. Here's how to find where your SEO is breaking, the usual causes at each stage, and what to fix first.
First, define "not working"
SEO not working means different things to different teams, and each needs a different diagnosis:
- No traffic at all, months after publishing.
- Traffic, but no signups or demos.
- Traffic that used to be there and has dropped.
Be honest about timing too. New pages on a young site usually take months to rank for anything competitive. If you published ten posts six weeks ago, the problem might be patience, not strategy.
Diagnose SEO not working by stage
To answer why is my SEO not working, open Search Console and your analytics side by side, and work down this table until a row matches what you see:
| Stage | What you see | Likely cause | First fix |
|---|---|---|---|
| Demand | Few impressions for the topics you target | Keywords with no search volume, or far too competitive | Rebuild the keyword map around real, winnable searches |
| Indexing | Pages missing from the Page Indexing report | Noindex, canonicals, thin or duplicate pages, JavaScript-only content | Fix the indexing reason Search Console gives |
| Rankings | Impressions, but average position on page two or lower | Intent mismatch, weak page, few internal links | Rewrite for intent, add internal links from strong pages |
| Clicks | High impressions, low click-through rate | Weak titles, AI answers taking the click | Rewrite titles and openings, target queries that still need a click |
| Conversion | Clicks, but no signups | Wrong intent, no next step, broken tracking | Check tracking, then add a call to action that matches the query |
Search Console's Page indexing report shows which URLs Google has indexed and why it left others out. It's where the second row starts.
Common reasons for SEO not working
You're targeting keywords nobody searches, or nobody can win
A startup site that targets "project management software" won't rank for years. A site that targets terms nobody types won't get impressions. The fix is a keyword map built around searches with real volume that your site can win, starting with low-difficulty, high-intent terms. That's the job of keyword mapping.
Google can't index the pages
Check the Page indexing report for your key pages. The usual culprits are a leftover noindex tag from staging, canonicals pointing at the wrong URL, content that only appears after JavaScript runs, and pages so thin Google decides they aren't worth indexing.
The page doesn't match search intent
User intent is what someone actually wants when they type a query. Search the keyword yourself and look at what ranks. If the top ten are listicles and you wrote a product page, you won't rank, however good the page is.
Nothing links to the page
New pages that no other page on your site links to are hard for Google to find and hard to rank. Link to them from related posts and from your strongest pages, using the target keyword as anchor text.
Titles don't earn the click
If a page has thousands of impressions and a click-through rate well below its neighbors, the title and description are the problem. Lead with the searcher's words and say what they'll get.
The traffic converts poorly, or tracking is broken
Traffic without signups means one of three things. The page ranks for the wrong intent, it has no clear next step, or the signup isn't being tracked. Check tracking first, because it's the most common and the cheapest to fix.
You're writing for traffic, not buyers
A blog full of broad definitions can bring visitors who will never buy. Mix in the pages buyers read before they sign up: comparisons, alternatives, integrations, use cases and pricing.
Other sites don't mention you
Off-site signals still matter, especially for competitive terms. I don't do link building, and I'd rather fix the on-site problems first because they're usually bigger. When the gap really is authority, it's closed through PR, partnerships and community, not bought links.
Why SEO is not working now when it used to
When traffic drops on a site that used to perform, Google's guide to debugging traffic drops lists the usual causes. They include algorithm updates, technical problems, security issues, spam problems, site moves, reporting glitches and shifts in what people search for.
Work through it in order:
- Compare the last 16 months in Search Console, so seasonality shows up.
- Check whether the drop is site-wide or limited to certain pages, queries, countries or devices.
- Check the Manual Actions and Security Issues reports.
- Line the drop up against Google's list of ranking updates and your own release log.
- Check Google Trends to see whether interest in the topic itself fell.
There's also a newer cause. If impressions held steady and clicks fell, AI answers may be taking the click. In a Pew Research Center study of 900 U.S. adults' browsing in March 2025, people clicked a traditional result on 8% of visits to search pages with an AI summary and 15% without one. AI summaries appeared on 18% of the searches in the study.
That's why SEO is not working anymore for some informational content: the answer appears before the link. The response is to be the source the AI answer cites and to put more effort into queries that still need a click, which I cover in how to rank in ChatGPT search.
What to fix first
When SEO is not working at several stages at once, fix them in the order they block each other:
- Tracking, so you can see signups by landing page.
- Indexing, so the pages you care about can appear at all.
- The keyword map, so every page targets one winnable search.
- Existing pages with impressions but weak rankings or clicks. These are usually the fastest wins.
- New pages, once the first four are in place.
My SaaS SEO checklist covers each of these in more detail, and my guide to SEO for SaaS startups covers the strategy behind them.
When to get outside help
Get a second opinion on SEO not working when you've worked through the table and still can't find the failing stage, or when traffic dropped and nobody can connect it to a release. An outside audit is cheaper than another quarter of publishing into the same problem. Diagnosing this is part of my SEO and GEO services, so weigh that suggestion accordingly.
Why is my SEO not working? Find the stage first
Why is my SEO not working is the wrong first question. The right one is which stage is failing: demand, indexing, rankings, clicks or conversion. Answer that with Search Console and your analytics, fix the stage that blocks the rest, and only then publish more.
SEO Not Working FAQs
How long does SEO take to start working?
SEO usually takes several months to start working on a new site, and longer for competitive terms. Pages targeting low-difficulty, high-intent keywords can rank within weeks on an established site. If nothing has improved after six months, SEO not working is a sign of a targeting, indexing or intent problem, not just a timing one.
Why is my website not showing up on Google?
Your website may not show up on Google because the pages aren't indexed. Check Search Console's Page indexing report for each important page. Common causes are a noindex tag left from staging, a canonical pointing elsewhere, content that only loads with JavaScript, or a new site Google hasn't crawled yet. Submit a sitemap and request indexing.
Why did my SEO traffic suddenly drop?
SEO traffic usually drops suddenly because of a technical change, an algorithm update or a shift in search behavior. Compare 16 months of Search Console data, check whether the drop is site-wide or limited to some pages, review manual actions and security issues, and match the date against your release log and Google's ranking updates.
Why do I have impressions but no clicks?
Impressions without clicks usually mean you rank too low to be seen, your titles don't match what searchers want, or an AI answer satisfies the query on the results page. Check average position first. If it's on page one, rewrite the title and description, and favor queries where people still need to visit a page.
Why does my SEO traffic bring no signups?
SEO traffic brings no signups when pages rank for informational queries without a next step, when the content doesn't match buyer intent, or when signup tracking is broken. Check tracking first. Then add a call to action that fits each page, and build pages for comparison, integration and pricing searches.
Is SEO still worth it with AI Overviews?
SEO is still worth it with AI Overviews, but the goal for informational content shifts from earning the click to being the cited source. Searches close to a purchase, like comparisons, pricing and integrations, still send clicks. The pages that rank well in Google are also the ones AI answers tend to draw from.
